What is a zero-trust VPN?

A zero-trust VPN is a remote-access system built on the principle “never trust, always verify”: every user and every device must prove its identity for each connection to each application, instead of being trusted once for the whole network. It replaces the traditional VPN model where passing the firewall perimeter granted broad internal access.

What is a zero-trust VPN? Short answer

A zero-trust VPN grants per-application, per-session access based on identity, device health and context — not on network location. A classic VPN opens a tunnel into the corporate LAN and lets the user reach everything inside. A zero-trust VPN authenticates the user and the device continuously, then authorizes access to the specific applications they need, nothing more.

Zero-trust VPN vs classic VPN

Criterion Classic VPN Zero-trust VPN
Trust model Trust inside the perimeter Verify every request
Access scope Whole network Specific applications only
Device check Rarely verified Assessed before each session
Lateral movement Easy once inside Blocked by design
Typical cost Lower upfront Higher setup, lower breach risk

The three principles of zero trust

1. Verify explicitly. Authenticate using all available signals: identity, device compliance, location, time, behaviour. Never rely on a single password.

2. Use least-privilege access. Grant the minimum needed for the task, for the shortest time — just-in-time and just-enough-access.

3. Assume breach. Design so that one compromised account cannot move laterally: segment networks, encrypt everything, log and inspect continuously.

How identity is proven

Zero-trust access relies on: multi-factor authentication (MFA) on every session, single sign-on tied to your identity provider, device posture checks (patch level, antivirus, encryption, screen lock) and conditional policies — for example “finance app is reachable only from a compliant device on a trusted network.”

What it changes in practice

Employees connect from home, from a client site, from a mobile network, and reach only their own applications. Contractors can access one tool without ever joining the corporate network. If a laptop is stolen, the session is revoked and the device is denied at the next check. See our cybersecurity services for the surrounding controls.

Common mistakes when adopting zero trust

1. Rolling out the tool without an application inventory. You cannot grant per-app access if you do not know your apps.

2. Skipping MFA. Zero trust without MFA is a locked door with the key taped to it.

3. Ignoring legacy systems. Old internal tools may not support modern authentication — plan a proxy or a replacement.

4. No device posture policy. Identity without device health still lets a compromised endpoint in.

5. Treating it as a one-off project. Access policies need regular review as roles change.

In short: a zero-trust VPN does not trust the network — it verifies the user and device for every access, grants the minimum, and segments everything so a single compromised account cannot spread.
